Where to start with AI automation in a mid-size Indian business

1 October 2026 · 6 min read · CodeKarigar

A practical way to choose your first automation project: look for volume, rules and pain, not for the most impressive demo.

Most companies that try AI start in the wrong place. They pick the most exciting demo rather than the process that costs them the most time. The result is a pilot that impresses in a meeting and never reaches daily use.

Look for three signals

Good first projects usually share three traits:

  • High volume: the task happens dozens or hundreds of times a week.
  • Clear rules: an experienced employee could explain how they decide.
  • Real pain: delays or errors in this task cost money or customers.

Vendor invoice processing, enquiry capture and payment follow-ups score well on all three in most manufacturing and distribution businesses.

Map before you build

Before writing any code, walk through the process with the people who do it. Note every system they touch, every exception they handle and every approval they wait for. This map tells you which steps can be automated, which need AI and which must stay with a person.

Keep a human checkpoint

In the first months, let the system prepare work and let people approve it. Measure how often they accept the output unchanged. As accuracy proves itself, you can widen what runs automatically.

Measure what matters

Agree two or three measures before you start: hours saved per week, turnaround time, error rate. Measure them before launch and again after eight weeks. That evidence is what earns the budget for the next project.
